Agentic Readiness Assessment

Is your PIM ready for AI agents?

We independently assess whether your architecture, data model, governance and organisation can support autonomous AI workflows, and quantify what the gap is costing you today.

The software was never the problem. Missing inheritance, no validation and too much manual work were. Before these issues were addressed, AI would only have scaled the chaos.

AI scales what is already there, including the chaos.

“Garbage in, garbage out” applies to language models more than ever. Before agents read, enrich or syndicate product data to customers, the foundations must be sound.

Agents select based on data

AI assistants and purchasing agents filter by attributes, classifications and availability. Information buried in free text will not make the shortlist.

Isolated pilots instead of scale

Many companies never move beyond individual AI pilots. It is not the models holding them back, but fragmented master data and missing guardrails.

Hidden costs

Digging for data takes up to 50 % of product managers' working time. Dummy values such as “TBD” or “1 kg” undermine every AI calculation.

The methodology

ROOT©: four factors, one score

Traditional ROI weighs licence costs against savings. It overlooks whether processes and data can support automation in the first place. ROOT (Return on Operational Technologies) assesses the entire ecosystem of your information supply chain.

ROOT = M × G × P × A

Multiplied, not added: if one factor fails, even the strongest remaining factors cannot compensate. An expensive platform cannot rescue poorly maintained data.

M
Maturity
Architecture

Can the system be integrated, and is it stable enough to support agents?

  • API-first: REST and GraphQL
  • Real-time events instead of batch runs
  • Agent access via MCP
  • Behaviour under high data volumes
  • Configuration instead of customisation
G
Governance
Data structure and control

Is the data machine-readable, and can changes be controlled?

  • Semantics and classification (ETIM, ECLASS)
  • Inheritance instead of rekeying
  • No dummy values
  • Business rules and validation
  • Human-in-the-loop, data lineage
P
Performance
Process efficiency

How much manual work does the process involve today?

  • Process and organisational transparency
  • Efficiency and time to market
  • Quality impact and data excellence
  • Competitive advantage in onboarding
  • Direct costs, such as returns
A
AI Momentum
Organisation and culture

Is the organisation ready to put AI to productive use?

  • Maturity level, from shadow IT to agentic AI
  • Executive support
  • AI policies and budgets
  • Team capabilities

We also assess AI sovereignty: where is your data stored, can models be switched, and are agents' decisions traceable, including in relation to the EU AI Act?

Where does your organisation stand?

The AI Momentum factor classifies your AI initiatives into five levels. It acts as a multiplier in the score, ranging from 0,5 to 1,0.

Level 1 · 0,5
Shadow IT
No official initiatives. Staff copy text into chat tools on their own initiative.
Level 2 · 0,7
Isolated pilots
Initial pilots and management awareness, but no metrics or scaling.
Level 3 · 0,85
AI guidelines
AI officially used in selected areas, such as translation. Guidelines are in place.
Level 4 · 0,95
Workflows
AI embedded in processes such as mapping and image tagging. Efficiency gains are measured.
Level 5 · 1,0
Agentic AI
Autonomous agents orchestrate workflows and learn from feedback loops.

How the workshop works

One day, five modules, one clear outcome. Product managers only need to attend their own one- to two-hour session. The rest of their day stays free.

The goal is a measurable baseline, a list of automation gaps and a roadmap your senior management can approve.

  1. 0
    Preparation
PIM checklist, IT architecture overview, strategy documents and sample data. A brief survey of the relevant departments in advance.
  2. 1
    Kick-off and strategic framework
    Goals and expectations, the AI paradox, introduction to ROOT = M × G × P × A.
  3. 2
    System and process audit
Three deep dives: IT and architecture, product management and governance, marketing and sales.
  4. 3
    Radar chart analysis
Current versus target state across 15 to 20 iSCM categories. The result is a data structure score from 1 to 100.
  5. 4
    Automation and AI use cases
Quality assurance, supplier onboarding, publishing and agent access, assessed by effort and value.
  6. 5
    Prioritisation and roadmap
With senior management: value drivers, a phased roadmap and quantified evidence of the financial gains.
  7. Follow-up
Workshop report, calculated ROOT Index and a detailed management roadmap.

What you take away

  • ROOT Index for today and tomorrow
Quantified evidence of the gains, giving senior management a basis for approving investment in your data foundation.
  • Radar chart analysis of all gaps
See at a glance where architecture, data, processes or organisational structures are holding you back.
  • Prioritised roadmap
Phased and pragmatic. Step 1 is almost always the data foundation, not the next AI tool.
  • Use cases with value drivers
Assessed by working time, time to market and revenue impact.
  • A clear answer on your system
Will your existing system be sufficient once your data and processes are in order, or is selecting a new system the right approach?

Frequently asked questions

What is an Agentic Readiness Assessment?

A vendor-independent evaluation of whether your PIM architecture, product data, governance and organisation are ready to deploy AI agents safely and cost-effectively. The result is a measurable ROOT Score with a prioritised roadmap.

What is the ROOT© methodology?

ROOT stands for Return on Operational Technologies. The method assesses software not in isolation, but as part of your Information Supply Chain. The four factors, Maturity, Governance, Performance and AI Momentum, are multiplied. It was developed by The Group of Advisors (TGOA).

Which PIM systems is the assessment suitable for?

Any system. We assess existing systems as well as target architectures, regardless of vendor or whether you operate in the cloud or on-premises.

How much time will our team need to invest?

The Quick-Check takes ten minutes, and the online Deep-Dive takes 90 minutes. The workshop is one day on site; product managers only need to attend their own one- to two-hour session.

How does this differ from a software vendor's audit?

Independence. We have no interest in selling additional licences. That means the conclusion may be that your existing system is sufficient, or that a structured selection of a new system is the better approach.

Do we need to have AI projects already under way?

No. AI Momentum measures your starting point, from shadow IT to Agentic AI. The assessment delivers the most value before you commit your first major AI budget.
